High-stakes sale engineering
Crush BFCM26
Own your biggest quarter - margin protected, nothing breaks, no post-sale crash.
What's included
The Blueprint. Deep data and past-sale analysis down to the variant, an engineered offer and margin model, and the six-phase sale calendar mapped to dates.
Channel plans. Briefs for web, email and ads so every touchpoint tells the same story.
Sale-page designs. Approved and ready to build before the build starts.
The build. Senior dev plus fractional QA, PM and on-demand design — storefront, offer mechanics, cart and checkout.
Launch management. Safe off-peak deploys, live mid-sale moments, and a post-sale results report.
How the engagement works
Strategy first, then build. We model the offer and lock the calendar before a line of code is written — so the build serves the plan, not the other way round.
You keep the final say. We bring the modelling and the recommendation. You sign off on the offer and the margin floor.
Built on Gun Dev Squad. If you already run a squad, BFCM26 layers on top. If not, we spin one up for the quarter.
Live through the sale. We don't hand over a plan and leave — we're in it with you on the days that count.
Working with your team and channels
Website — we build it. Storefront, offer mechanics, cart and checkout. All us.
Email — we co-create. Hand-in-hand with your team or Klaviyo, so the inbox matches the site.
Ads — we collaborate. We work with your team on angles and creative direction when the strategy calls for it.
Your existing agencies and freelancers keep doing what they do. We make sure they're all pointed at the same plan.
Is this right for us?
Best fit: Shopify brands doing $5m+ with Q4 stock secured, products and margins that can carry a real offer, and enough traffic for us to amplify.
You'll get the most from this if you can make decisions in days rather than weeks. Q4 doesn't wait.
Not for you if you want a discount banner and a send. That's not what this is, and we'd be the wrong call.
Crush BFCM26

The problem
A month-long sale, planned in a fortnight.
Q4 can be a third of your year, and the sale now runs three to four weeks. Three things quietly cap what it returns.
Ads do all the heavy lifting
More ad spend every year, while the customers who already love you get nothing built for them.
One spike, then a slide
Day One lands, then three weeks drift downward. Nothing was engineered to create a second or third peak.
AOV left on the table
A flat percentage off moves units, not basket size. No tiers, no bundles, no reason to add one more thing.
BFCM26 Execution Clock
Offer modelling, cart mechanics and six phases of campaign all get built and tested while traffic is normal - not when it's 10x. This is the window.

Sale-over-sale, year on year, during our engagement.
“Our Birthday Sale did $350k on day one which is about 12× a normal day. We've never seen a number like that on our own site.
What I didn't expect was it during the Mid-Year Sale. Instead of a spike and a long slide, CJ engineered peaks the whole way through, then two more waves on the sale extension. It kept going when it normally would have died. We've nailed a repeatable formula.
The brand refresh underneath it all was the quiet part. Everything got more premium, the imagery, the PDP galleries, the way we tell the story - but it was analytical, not decorative. Right message at the right point instead of everything at once. Conversion and add-to-cart both up from launch, +160% YoY on sale revenue.
First sale I ran without refreshing the dashboard in a panic.”

What you're getting
One hero layer. One build engine.
Crush BFCM26 is the strategy that decides the quarter. Gun Dev Squad is the senior team that builds it. Two products, one seamless engagement.
Crush BFCM26
The strategy on top. Deliverables:
You walk away with
A locked, data-backed plan to run your biggest, most profitable sale - every channel singing the same song.
Gun Dev Squad
The execution. Deliverables:
You walk away with
A storefront that holds under 10× load and converts - shipped on time, live-managed through the sale.
Before we start
Who this actually works for.
Four things need to be true. If they are, we can engineer a quarter that compounds.
Stock locked in
Q4 inventory secured or on the water. We won't engineer demand you can't ship.
A range to work with
Enough products and variants to build tiers, bundles and gifting paths - not one hero SKU.
A list to launch to
An email audience worth activating, and budget to pull new traffic in behind it.
Decisions in days
Offers and creative signed off in days, not weeks. Q4 doesn't wait.
We've engineered sales like this since 2019. The question is whether yours is one of them in 2026.
Where we start
A strategy session first. No logins, no commitment.
We start with a conversation, not access to your accounts. We'll walk through how your sale cycles run, what your range and inventory position looks like, what tripped you up last BFCM, and what you want this one to hit. You'll leave with a clear view of the opportunity either way - and if we're not the right fit, we'll say so there and then.
Frequently asked questions
What if the sale flops?
We only take on brands we're confident we can win with - which is why there's a strategy session and a fit check before anything is agreed. If we don't think we can move your numbers, we say so before you spend anything.
What if it breaks on the biggest day?
Everything ships through staging, UAT and safe off-peak deploys, backed by a launch-day guarantee. Nothing goes live mid-rush.
We already run a sale every year. What's different?
Most sales are one offer and one spike. We engineer six phases across the full three-to-four week window, with the offer modelled against your own margin floor - so the sale keeps climbing instead of sliding, and basket size moves as well as units.
Why not use our current agency, freelancer or in-house team?
They execute tickets. We engineer the quarter - strategy, offer and a senior squad led by CJ. Strategy decides, the squad executes.
Isn't it too late to start?
No - but the offer and cart mechanics need testing before November traffic, so lock early. We cap intake at 4 brands so every one gets full senior bandwidth.
Do we need the Dev Squad too?
The squad executes the build. If you already run one, BFCM layers straight on top; if not, we spin one up for the quarter.
